For starters no one bought software so it was impossible to survive dev-ing on Atari ST or Amiga from the start. Commodore vs Atari is pointless. The only winning survivor of the era was the originator. Apple 馃崕
I wonder, regardless of what Commodore did, the unstoppable march of the inferior Windoze PC model plus the consoles made the eventual demise of the Amiga inevitable. The question could be, why was Apple the sole survivor and not Commodore? I'd guess, sheer dumb luck.
I am sort of glad C= went bust. That has made my Amigas time capsules with user created hacks in both hardware and software that I am still enjoying using. C= would have changed them into something I would have hated, I am sure of it.
What happened? Commodore happened. That's what ruined it.
The Amiga was an incredible machine: groundbreaking, flexible, something for everyone, but if you're doing actual text-based work, MDA on PCs and text on Macs were more practical in the office. Still my favorite machine though...

What happened? Jack Tramiel left, that's what. He was the only one with a vision. Amiga under Commodore would have happened anyway, and then who knows. On the @theretrohour.com there's an amazing interview with Kelly Sumner, MD of Commodore UK, where he talks Amiga and how things could have been.
Poor management. Commodore, if it had upped it's game, dropped the C64 sooner, added C64 compatibility to the A600, forgot the C16 and Plus 4, and developed the AAA chipset, could've been Apple. We could've had Commodore iPods.
